4.1 The Unit Economics of Intelligence

The transition to Vertical AI necessitates a radical re-evaluation of business fundamentals. The traditional SaaS metrics—Customer Acquisition Cost (CAC), Lifetime Value (LTV), and Gross Margin—behave differently in an AI-first world.  

The Gross Margin Trade-off  

Investors and operators must accept a new reality: AI companies are structurally different from SaaS companies. A SaaS company typically enjoys 80-85% gross margins because the cost of goods sold (COGS) is largely hosting and customer support. An AI agent company, however, incurs “inference costs” for every unit of work performed. Every time an agent processes a legal document or listens to a patient visit, it consumes GPU cycles.24
